Why Most AI Consulting Firms Are Not Built for Small Businesses

The majority of AI consulting firms – including the large professional services names you recognise – are built around enterprise clients. Their methodologies, their pricing, their timelines, and their minimum engagement sizes are designed for organisations with dedicated technology teams, long procurement cycles, and transformation budgets measured in hundreds of thousands of dollars.

A small business has fundamentally different constraints. Tighter budgets. Smaller teams. A much lower tolerance for a six-month consulting engagement that produces a strategy document before any technology is built. And a need for the people who sold the engagement to actually be the people doing the work.

With 58% of small businesses now using generative AI – according to the US Chamber of Commerce’s August 2025 survey of 3,870 US businesses – demand for AI consulting has outpaced the supply of firms that genuinely serve the SMB market. Five Questions to Ask Any AI Consulting Partner

Question 1: What size businesses do you typically work with?

The honest answer should include specific examples of businesses with 10–200 employees. If the answer is a list of enterprise logos, this firm has optimised its delivery model for a very different type of client. That does not mean they cannot serve you – but it means their standard approach will need significant modification, and that modification often comes at your cost and risk.

Question 2: What does the first 8 weeks look like?

A consulting partner who has done this before can answer this question in plain terms before any contract is signed: week 1–2 is discovery and process mapping, week 3–4 is initial build, week 5–6 is testing in parallel with the current process, week 7–8 is handoff and training. If the answer is vague or deferred until after an engagement begins, that is a meaningful warning sign.

Question 3: What is a realistic ROI timeline and how will you measure it?

McKinsey’s November 2025 State of AI research found that just 39% of organisations report enterprise-level EBIT impact from AI – and that high performers distinguish themselves by setting clear, measurable objectives rather than vague efficiency goals. A good consulting partner will help you define what success looks like before the project starts: which process is changing, what the current time cost is, and what a realistic improvement target is at 30, 60, and 90 days.

Question 4: Who is the actual delivery team?

In consulting, the people who present in the sales process are frequently not the people who do the implementation work. For a small business with a time-sensitive project and limited tolerance for rework, this matters enormously. Ask specifically: who will be working on this project day to day? What is their relevant experience? Can I meet them before we sign?

Question 5: Can you provide a reference from a business our size?

Not a case study. Not a logo. A conversation with a client who can speak to what the experience was like, what went well, what was harder than expected, and whether they would engage this firm again. Any legitimate AI consulting partner working in the SMB space will have this available.
